I play hardcore, pally lvl89 (Ikki)
I had a smiter with who i did 10 uber runs and collected the 10 torchs with no problem at all. Easy for all the ubers, even uber meph
My smiter was 2300 life after bo res 85/75/75/75, with dracul, safe with Belt full of full regens pots etc...
On my 11th run, i ve been 1 shot by Lilith, no time to pot.
WTF ???

Lilith can hit pretty hard when she wants to. Especially if you're amp'd from her adds.
That said, 2.3k life should've still been enough to at least have time to pot.

I bo'ed for sure and it was active since moreover she was straight on left of the entrance at 1 room away.
They were few mobs, but no aura, and mobs hadn t even time to move, i teled (on amu, so i still had shield up etc...) had attacked straight, not even time to proc Life Tap or pot, insta one shot.

In 100+ über runs, my Schmitti died like 3 times to Lilith. Admittedly, I tried to run fast (under 6 minutes from keys to torch on average) and teled a lot so in some cases there was some curse and/or aura involved.
For that reason, on hardcore, I wouldn't tele and first clear everything before luring her out of her den. Even if you ran her thousands of times, there is always that little chance you get one-hit-killed. Don't try to save a few minutes and risk a full char for that.

I remember getting "one-shotted" by her or Izual last year because my PS controller's left knob was stuck where my char was often walking down a little and never stood still. I found out then that when you are walking your defence or block rating or something goes down greatly so you get hit much harder.
Sharing in case you were moving in some direction when this happened and not standing still.

Stack damage reduction and you might wanna consider using Andariel's Visage while you're at it. I never died ever since I made the switch, mostly because I needed more ias with Death BA.

I know mobs can crit (5% to double damage), she has a base damage of 600, so 600x2=1200 on crit
Maybe insta amped and 600x2x2=2400 ??

Generally, my guess would be one (or more) of 3 things happened:
(1) Your BO wasn't up (though you've already denied that)
(2) You got amped and max-crit which (usually) still shouldn't quite be enough at 2.3k but could be if you ate a projectile or 2 at the same time
(3) You had the wrong weapon set selected which dropped your stats and got you wrecked
A true 1-shot from here, even while amped, I've never seen at 2.3k+ life. But coincidental hits can make it look like one. Especially if it happens that early.
Or you just found a new phys sunder and the added dmg taken got you killed. Who knows.

The urgency and the fear of losing a geared out character
I always make sure i have full rejuvs in belts and my fingers is always there at those slot # continuously pressing the rejuv slots when facing serious threats…
Lag usually is the culprit of most hc deaths…

There was minions, but at the other side of the small room, and they didn t even had time to close the gap to be on close combat

It's quite possible you got hit with Amplify Damage which drops your physical resistance by -100%, by ranged attackers (Succubi/Witches) that frequently cast Amplify Damage. For the succubi, their bolt attack (i.e. the painful one and enough to amp you) is ranged.

She hits you for 572.
That hit is a crit, doubling it to 1144.
You get amped for it, again doubling the dmg to 2288.
In a true worst case scenario, that is exceptionally close to your 2.3k life. Assuming you didn't have any physical dmg reduction (or increase).
Her poison is typically not a big deal at max res and drops to barely a tickle. But if you really got punched that hard, a tickle could be enough to push you over the Edge..
Or long story short:
You simply got really unlucky.

I don't know what your body armor was but Shaftstop is a good option if you are confronted with a hard-hitting phys attack and amp damage comes into play. Then of course, much more rare and expensive on hardcore, Crown of Ages. The best option, however, for the little Ubers is Stormshield, imo.

I farmed 10 torchs and in all the other run it was no match for me, that s why i was amazed

The numbers seam correct, even if there is just one Succubi, their curse can be enough for a crit by Lilith to end your run.
