Prior to RotW I was at 23, I had 19 chars and 4 mule.. Always keeping a free slot just in case I need an empty char for swaping things or if I wanted to remake an existing build from scratch and then I would delete the old one.
Now with RotW, I haven't moved any char to it but still cleared a mule and created 3 Warlock so I'm at 25 with a free slot just in case.
I consider 3 slots per character for build diversity is just ok so 8 x 3 = 24 as a minimum and we are now at 26 with RotW.
From time to time I like to revisit any build depending what type I want to play and 32 would be optimal because some chars count 4 different builds but I doubt Blizzard think the same way as we. I was always curious what is the real impact is for the infrastructure when they add a single char slot, what it represent in storage and all that.

yeah, you would think for a $40 AUD expansion cost with not that much additional content, we might've got more than 2 extra slots.
I have 24 or something now and could probably get rid of a few but really dont see the need for the limits. Can't cost much to store the data. Guess its just so some people buy multiple licenses...

12 chars and rest is mules. If you play different versions, e.g. hard and soft core, character slots become even more sparse.
I had to delete several mules already, and on HC I only have 2. Many items go into the Void now.
8 characters playable before, + 1 with the new warlock makes 9 (1 per class except necro that has 2).
Used to have 8 mules as well : that part did not change (though I could remove a couple of them now).
